Neither should your software.

In the 1950s, the US Air Force discovered something shocking about their cockpits. After measuring 4,063 pilots across ten dimensions, they found that exactly zero pilots matched the ‘average’ measurements the cockpits were built for. Not one. The Air Force had spent decades optimising for a pilot who didn’t exist.

At AI GTM Studio, we see the same problem with SaaS products every single day. Companies paying thousands monthly for generic solutions that force them into someone else’s workflow. Until Claude Code changed everything.

Why We Struggle Recommending Generic SaaS Tools

Gilbert Daniels was just 23 when he proved the Air Force wrong. Pilots were crashing at alarming rates, and everyone blamed pilot error. Until Daniels asked a simple question: how many pilots actually fit the ‘average’ cockpit dimensions from 1926?

Photo by Jack Sparrow on Unsplash

He measured height, arm length, chest circumference, and seven other critical dimensions. The assumption was that most pilots would cluster around the average. Military thinking at its finest: design for the middle, and you’ll catch most people.

Zero pilots fit the average. Every single one had what he called a “jagged profile”. Long arms but short torso. Broad chest but narrow hips. Each pilot excelled in some dimensions and fell short in others, but never in the same pattern.

I loved this story from ‘The End of Average‘ by Todd Rose, which I read over Christmas.

This revelation parallels how I think we should be approaching GTM systems.

Every organisation is ‘jagged’ with different cultures, org structures, metrics, maturity levels, market dynamics, competitors…the list goes on.

But SaaS products are built the a prototypical ‘ICP’ customer i.e. the concept of an ‘average’ client that best represents the collective base. But its a fallacy.

Very large enterprise customers have been bypassing this constraint to fit into an existing product forever, by paying huge fees for customisations; but everyone else had to just trying and figure it out or adapt their workflows to the products they were using.

Which is pretty crazy when you think about it. No wonder adoption and satisfaction across most SaaS products is so low!

So here’s the question that I can’t stop thinking about: Why are companies still buying into pre-built solutions when they can build exactly what they need?

How Claude Code Became Your Secret Weapon

Claude Code changed everything. Now you can build custom GTM systems in days and weeks, not months or years.

You can replace a Frankenstein tech stack costing 5-6 figures a month with your own bespoke suite of tools for 10% of that cost.

The economics are looking brutal for generic SaaS. Why would clients pay thousands monthly for bloated platforms when they can describe their exact workflow to Claude and have a bespoke solution by lunch? No feature creep. No workflows designed for someone else’s business. No paying for functionality they’ll never use.

We’re seeing technical debt arguments crumble too. When rebuilding from scratch takes hours not months, maintenance becomes irrelevant. Client needs evolve? You can iterate the custom system faster than they could submit a feature request to their old SaaS vendor.

The shift is psychological as much as technical. Once clients experience software that fits their exact process, going back to ‘good enough’ feels impossible. It’s like wearing tailored suits after years in off-the-rack clothing.

The New Approach: Custom GTM Systems

Instead of SaaS selection (i.e. a ‘buyer’), you can become a GTM system architect (i.e. a ‘builder’)

Photo by Vitaly Gariev on Unsplash

Start by mapping your actual processes. Not the processes you think you should have. Not the processes that work for other companies. Your specific, sometimes messy, definitely unique workflows.

Then build systems that support those workflows perfectly.

Take one of our events clients. After each conference, attendees wanted to search and revisit session content. No off-the-shelf tool handles event transcription, RAG-based memory, and personalised retrieval in one coherent system. So we built one: AssemblyAI for transcription, Pinecone for vector storage, a two-layer memory architecture, and a clean Next.js interface on top. Attendees get a chatbot that actually knows what happened in the room. A generic webinar platform would have given them a recording and a follow-up email.

Or look at how we approach list building for a fintech client. Their ICP has very specific signals: tech stack indicators, recent funding or expansion, footprint size, and seasonal demand patterns. Standard enrichment tools will give you a name and a job title. We built a research layer that scores and qualifies accounts against those signals before a single message goes out. The difference in reply rates is not subtle.

The results follow a consistent pattern. Conversion rates improve because the system fits the actual process. Adoption is immediate because the workflow makes sense to the people using it. And you skip the three months of customisation that a SaaS platform would have charged you for anyway.

I’m not anti-SaaS. Stripe for payments. Zoom for calls. Slack for communication. When standardisation creates value, it’s a no-brainer. But for the GTM processes that actually differentiate you? Building to fit beats configuring to compromise, every time.

When Generic SaaS Still Makes Sense

Let’s be honest about Claude’s limitations. Not every system should be custom-built.

Network effects create real value when the network is the value. Slack works because everyone else uses Slack. LinkedIn Sales Navigator matters because LinkedIn has the professional graph. Stripe succeeds because every merchant using identical payment rails creates trust for buyers.

Most businesses aren’t equipped to own custom software for their core infrastructure, even with Claude building it. Maintenance, security updates, compliance requirements, data backups. SaaS platforms handle this invisibly while you focus on growing your business.

Security and compliance remain essential realities. That custom CRM might work perfectly, but try explaining your homebrew solution to an enterprise client’s security team. SOC 2 compliance? Penetration testing? Data residency requirements? Established SaaS vendors have spent millions solving these problems.

Integration complexity grows exponentially. Your custom sales system needs to connect with accounting software, marketing platforms, customer support tools. SaaS vendors have pre-built integrations. Custom solutions require custom connections.

We still recommend SaaS when standardisation serves a purpose beyond cost-saving. When being on the same platform as everyone else is precisely the point. When the switching costs aren’t just monetary but operational.

The question isn’t whether SaaS has value. It’s whether generic SaaS solutions fit your specific needs better than purpose-built alternatives.

A Three-Step Custom GTM Framework

Here’s a systematic approach to replacing generic SaaS with custom solutions.

Step 1: Process Mapping. Dig into your actual workflows, not your documented ones. Sales calls, email sequences, pipeline stages, handoff points. Map what really happens, including the workarounds and manual processes your team has developed.

Step 2: Gap Analysis. Identify where generic SaaS forces compromises. Which features go unused? Which workflows feel clunky? Where does your team spend time on administrative tasks that should be automated? What don’t they do (without an expensive upgrade) that you wished they would? These gaps become our build specifications.

Step 3: Custom Build & Integration. Using Claude Code, build systems that fit your exact processes. No feature bloat. No unnecessary complexity. Just software that works the way your team thinks.

The Air Force didn’t find better average measurements. They abandoned the average entirely. Adjustable seats. Moveable pedals. Flexibility over optimisation.

Your GTM systems don’t need to fit into SaaS averages anymore. They can be built around your unique process, your specific needs, your exact workflow.

With AI GTM Studio, I’m not just a consultant anymore. I’m a systems builder. Instead of helping you implement a great strategy using imperfect SaaS options, I can help you to build perfect-fit solutions.

The companies winning in 2026 won’t be the ones with the most expensive SaaS stack. They’ll be the ones with systems designed specifically for their processes, their team, their market.

Ready to stop compromising with generic SaaS and build your perfect GTM system?

Visit aigtmstudio.com to explore how custom AI solutions can transform your revenue operations from the ground up.

Your business doesn’t fit into generic SaaS boxes.
