Often its applied in the wrong areas – removing the thinking and judgment from their team in areas where they shouldn’t.

They don’t give clear ownership to people or areas, which means the AI never gets past something that looks like a basic MVP or prototype. So it’s only ever useful for one person and isn’t scalable across the organisation.

They don’t build AI to drive specific measurable outcomes. In other words, they don’t assign it a number or an impact, and so it’s very hard to measure whether it’s working. Often they take a “build it because we can” approach, which means it’s quite chaotic instead of being structured and disciplined.

The playbook

What should happen instead is starting with a real diagnostic and assessment of where the team’s current skills and gaps are from a pure revenue perspective, not just an AI perspective, and then thinking about where AI can actually help either plug some gaps and/or accelerate some capabilities. Most CROs don’t take a considered position on what the team looks like and where AI can be most helpful.

1. Be the architect

CROs really should be thinking about how to design an AI org. That makes it a centralised, architected way of building an AI native GTM org, instead of asking everyone to be AI first or AI native, after which everyone goes off and builds their own skills and projects and so on. That’s a massively inefficient and costly way to try and build an AI org.

The obvious pushback is that a CRO who centrally controls every AI workflow risks becoming the bottleneck. But there’s a big difference between being the architect and being the builder. The CRO is the architect, and they need to have a vision and a design of what good looks like in mind. It doesn’t mean they become the builder of those workflows, and so they don’t have to become the bottleneck.

That’s why they need someone else to execute, like a really strong RevOps team. Ideally, they have dedicated GTM engineering, either within the team or someone they trust, like an AI GTM Studio, to help them execute their architecture and their vision.

And like any good initiative within go-to-market, it is, of course, still collaborative. So they should be running a diagnostic, which is all about deeply understanding their team’s strengths, weaknesses, gaps, opportunities, wishes, needs, and so on. They’re not building an AI org from their ivory tower. They are doing it in collaboration with the rest of the team, but there still needs to be someone who is taking overarching accountability for this, and that’s why they shouldn’t just delegate it out to the whole team to go and build it for them, at least not without extremely clear direction and ownership.

2. Measure by outcomes

This is where the headline mistake gets fixed. Every AI build should be tied to a specific, measurable outcome: a number, an impact. If you can’t say what it’s meant to move, you can’t say whether it’s working.

Done properly, this is also what makes the whole thing defensible to the board. You get transparency, with inputs, outputs and impact measured at every level, so instead of a vague sense that the team is “using AI”, you can show what each workflow is doing and what it’s contributing.

3. Design the stack: deterministic, agentic, human in the loop

For a CRO, you need to be putting your most expensive resource to work on the most important problems, and that means having humans speaking to humans. So you need to abstract away, where possible, the lowest value work.

But you also shouldn’t just automatically push everything to agentic work, because that can be expensive, use a ton of tokens, and actually take a lot of time and bandwidth (even things like compute bandwidth) that humans are then waiting around for to complete.

So think through:

What can be built deterministically, potentially using very cheap models like Jev

What can be built into automated workflows around that

What needs true LLM judgment, and what can actually be run agentically

What can be set to a schedule, and what should be called on in an ad hoc way

Where you always apply human in the loop, so that you’re not making expensive mistakes that have to be corrected

Then there’s another judgment call a CRO needs to make: where to push AI capabilities onto the team, and where to leave them to be pulled.

Some things are best sent to the AE proactively, with their engagement monitored. That might be Slack messages pushed to them when there’s a hot signal for one of their tracked accounts. Or a Friday AI coach that converses with the AE to help them think through and brainstorm: looking for areas of weakness and improvement, areas of strength and what they’ve done well, and planning the week ahead. Or regular enablement and checking their knowledge of the product and the market, particularly when things are changing so rapidly.

Other things should be left to them, based on whether they need to use it or not. That might be deep account research, helping map a buying committee, or helping them think through an upcoming call based on all the previous interactions. That shouldn’t be passive, but it doesn’t make sense to run it on a schedule. The AE just knows they can call on that AI capability when they need it.

4. Build evals into the workflow

This is the part most CROs skip, and it’s where removing judgment from the team does the most damage.

Take using AI to transcribe and codify post-call actions and update the CRM, for example against MEDDPIC. That’s a very good use case when it comes to making sure notes are there and more complete than when you rely purely on AEs to do it. But it goes too far when you remove all friction, so the AE doesn’t even have to review the notes, give any retrospective on the call, think through what they heard and what they believe were the most important moments, or plug in the bits the AI didn’t capture. Having it do the thinking for them actually hurts their ability to manage and drive the deal forward, because they’re not applying their intuition and judgment to the deal and thinking through the next steps. Unless there is some level of friction where they have to apply that thinking, it actually makes things worse.

Another example is where BDRs don’t have to think through who to go after and why. There’s a really valid use case when you’ve got a huge market with many thousands of companies you could go after, and a lot of BDRs are drowning and really don’t know how to prioritise which accounts to go after. That’s where AI can be an incredibly helpful partner. However, if they take the AI’s recommendations at face value, apply no further scrutiny or judgment, don’t try to connect the dots to build a hypothesis, don’t do their own independent research to look for accounts that might have been missed, and don’t double check the homework to make sure there have been no hallucinations, that can lead to a worse overall outcome than having BDRs learn through repetition and from doing.

There’s a short-term and a long-term issue here. If BDRs never learn how to assess and prioritise the best accounts to go after, it will be very hard for them to go on to become good AEs or good senior enterprise BDRs, because they’re not building the muscle memory that past generations of BDRs had.

So there needs to be inbuilt friction. And I think the missing piece that balances the usefulness of AI (either to scale what’s already working, or to help new people who don’t yet have the context, knowledge, taste and skills to do their job very well) is probably the idea of inbuilt evals. The AI requires the rep to make a judgment call before it proceeds: a checkpoint baked into the workflow itself, rather than hoping the rep reviews the output. That way, AEs or any of the individual contributors can’t just coast and outsource their judgment to the AI.

The human judgment calls train the model, and they train the rep because their can’t skip providing their judgement. The AI gets smarter because they’re applying their own thinking and judgment to shape the outcomes, and so they get smarter too. So together, the system grows, improves and becomes greater than the sum of its parts over time. I think that’s a really interesting way to build human in the loop into a system that makes everyone and everything better continuously, without anyone outsourcing their judgment.

It’s also part of their own development, which is good for their future careers.

5. How this set-up helps unit economics

Each of these pieces comes back to the unit economics.

Accidentally removing taste and human judgment where it’s a prerequisite is going to be one of the most expensive mistakes a CRO can make, and it will ruin a lot of the unit economics they’re striving for.

Designing the stack deliberately (deterministic where you can, agentic only where it’s genuinely needed, human in the loop where mistakes are costly) keeps you from burning tokens, bandwidth and people’s time on work that didn’t need an LLM in the first place. And it frees your most expensive resource, your people, to spend their time with other humans on the most important problems.

Being the architect, instead of letting everyone go off and build their own skills and projects, avoids the massively inefficient and costly way of building an AI org. And measuring everything by outcomes means you know which pieces are paying back, and you can defend that to the board.

Conclusion

Sam’s post is right that the best CROs are obsessed with unit economics, building one revenue organisation, and redesigning around AI.

The way to do all three at once is to architect it yourself, starting from a real diagnostic of your team, assign every AI build a measurable outcome, design the stack so each job runs at the right cost, and build in the friction that keeps your team’s judgment sharp.

If you’re a CRO working through this right now, where are you starting? And where are you getting most stuck?

Sam Jacobs, founder and CEO of Pavilion, wrote a post recently about why CRO tenure keeps getting shorter, now often dropping to under 15 months.
